Himawari Airlines tried to save their competitor – Teiliu Airlines by capital injection

After the 911 terrorist attack and following the impact of passengers demand, another airline company, Teiliu Airlines appeared financial critical situation.

Himawari Airlines understand current economic downturn and diffucult  operating times to worldwide airline companies would need a big protion of human resources and strategies to overcome.

To ensure promt service for passengers of Tokyo and Japan, Himawari Airlines decided to commence capital injection schem in order to save Teiliu Airlines.

The management of Himawari Airlines hope the scheme can at least bringing Teiliu Airlines away from the finacle critical situation.

Himawari Airlines launched Long Range Boeing 777-300

Himawari Airlines today said the Tokyo-based airline had already signed the firm order of 50 and 20 order options of Boeing 777-300ER ( Extended Range) aircraft. The Boeing 777-300ER is the standard of comfort and performance of 21 century jetliner. This biggest twinjet in the world offered a ultra-long range by it’s range to 7500nm that can bringing passengers and cargo from Tokyo to Caribbean sea or from Tokyo to South Africa by 2 powerful jet engine and without any intermediate stops.

Himawari Airlines selected Boeing 777 series as their fleet expansion  foundation by Boeing 777’s high fleet commonality and environmental friendly. Boeing 777 is the first jet liner in the world used laser assembly and fully computer design to provide best aerodynamic fuselage.

The new Boeing 777-300 will be powered by General Electric GE90-115B engine, which provides 115,000 pound of thrust and will become world’s most powerful engine.

“The state of art technology such as fly-by-wire and other avionics on the aircraft ensured safety and lowered it’s operation cost on each flight. The plane has widest commercial plane cabin that will let passengers have the best-ever flight experience. That also proved Boeing 777’s revenue ability, so that’s why we choosed it.” – said Yuuji Izumo, Chief Administrative Officer of Himawari Airlines.

Besides the co-operation partner of Himawari Airlines, General Electric’s product will be installed on the plane. Much of the 777 airplane structure, which includes fuselage panels, the wing center section assembly, wing-to-body fairings, passenger entry doors and wing inspar ribs, is produced by a consortium of Japanese aerospace manufacturers including Mitsubishi Heavy Industries, Kawasaki Heavy Industries, Fuji Heavy Industries, Shinmaywa and Nippi.

The Boeing 777-300ER will eventually into service starting from year 2004 on American and Caribbean Sea long haul routes after Boeing 777-300 served key America west coast routes.

一直說住,經已有雨打在螢幕上...

那為甚麼要到787的時代,才會有適合市場的飛機呢?其實不外乎泡沫。在70年代石油危機後的80年代,航空旅行變得普及,在當時低油價而且全球經濟景氣,令人們再一次對航空旅行憧憬,就是大飛機的時代到來了!雖然波音747早在1969年就投入服務,但是隨即碰到石油危機令航空業簫條。結果747等飛機要不在亞洲經濟掘起的國家大展所長(例如日本和台灣),要不就要在越洋航線才可以有所作為。

原本飛機製造商都對200-300座的市場作出了回應,就是為人熟悉的Tristar和DC-10。到80年代的767似乎對這市場的參與者注入了新米。但是到80年代中,由於油價經已沒有威脅,而且先進國家都因為全球化而獲益不少。於是在這樣的前提之下,200-300座的市場趨向300座化,正好迎合了Airbus A300的定位。而越洋航線都因為A300和B767可以有更長的ETOPS航程,令Trijet走出末落的第一步。可是,飛機製造商在想:既然航空利用者的數目都在有增無減,那麼不如趁玻璃座艙化的機會,製造出更大的新飛機,於是就連剛有成果,噴射螺旋槳並用,為了將耗油量壓到最低的Boeing 7J7及GE36發動機都叫停。

就是在這泡沫下,麥道就將其DC-10的新世代產品提升至300座級的水平,就是今天的MD-11。波音就將在747的計劃上再增添747-500X / 747-600X (雖然747-300 Trijet 最後研究證實無甚好處)幾位成員。而且,為了令767更接近300座位級的飛機,波音更設計了767-X計劃,在767-300客機上多加半層,讓波音的飛機全面「長大」。

那時候講有名氣的空巴有甚麼新東西呢?就是建基於A300之上的A330和為了長航程而,共用A330機體發展出來的A340。對麥道來講,MD-11只是第一步。因為期後還有MD-XXLR,就是MD-11的加長版和MD-12巨形客機設計案。總之飛機就越大越好!同一時間,GE和PW看準了時起,共同設立了Engine Alliance 發動機公司,專門為大型客機研發新引擎,希望可以集兩間發動機公司巨頭之力,能穩佔大型飛機世代的市場佔有率。於是,當時波音747-400可以說是最賣座的飛機,因為航空公司都覺得只有747-400才可以應付目前和未來航空旅行的需求增長。連麥道不得不認輸的就是在官方MD-XXLR宣傳品上,都要寫明飛機可以進B744的閘口和使用B744的加油管接口作賣點。

怎樣料到,經濟景氣如果不斷給推高,就是往泡沫化發展,終有一天會爆破。日本在90年代初成為了全世界的第一個,結果下了一大堆747訂單的日本航空自然是受害最深。我們現在坐的飛機,除了波音777和空中巴士A380外,都是在80年代那個環境開發和設計的,所以隨後的亞洲金融風暴、911襲擊、SARS所以令航空算盤打亂的年頭,飛機都幫不了忙,只會要航空公司賠更多錢。於是高油價時期,居然Airbus A340-200/300的break-even率是>104%,跟本飛機怎樣載客都不賺錢其實早就因為飛機對載客量靈活性不足而訂下伏筆。甚至出現小的預上的:小飛機不夠遠,大飛機空太多的情況。因為今天的飛機跟本就沒有考慮過飛航乘客數會不會上升和高油價之下跟本不可以空載太多的狀況,只是預計全部飛機使用者,就是航空公司最差都只會面對1985年客量作設定,而且跟本飛機製造商一開始就覺得飛機空起1/4跟本不是問題。

於是,隨住日本開發F-2支援戰鬥機時將碳纖維材料應用在飛機的經驗,新一代的客機,以787為先,改用碳纖維材料機體,飛機的經濟性和航程得了大幅改善之後,而且更縮短客艙,將載量設定在230-280座的水平好像證明了飛機製造商學明白了甚麼是世情。可是,波音和空巴士他們背後就堅持住自己的看法....

787 和 A350的比較

50-60年代,DC-3的出現,為航空旅行平民化踏出第一步時,航班運作的模式和今天可差天共地。當時飛機都會在航空公司的「母港」出發,經多個中途站才到最後的目的地,回程亦然。例如我要攪一個60年代的向日葵航空,航班是去太平洋的話,由東京出發,將會經過台北、香港、馬尼拉、新加坡、雅加達、達爾文、開恩玆、布里斯本最後到悉尼。要是到歐洲的話?精彩了...由東京出發,經台北、香港、曼谷、孟買、杜拜、羅馬...到歐洲目的地方。隨住噴射機面世,到世界大部分地方只需要一個加油停站或者可以直飛,直接令航空公司可以加開大量航班做到點到點模式,就是今天的飛航模式了。波音相信航空業會更往這個方向發展,就是人們會更願意坐飛機由出發地往最近目的地的機場,例如由大阪坐一架787,直接到法國的馬賽,實現小出發地 = 小目的地的構想。

可是空巴就覺得航空業會維持今天的運作模式,就是小出發地 => 大目的地 => 大目的地 => 小目的地。比如說在大阪坐出發往成田供轉機客的航班,乘坐飛機到巴黎戴高樂國際機場之後,才再轉機去馬賽。於是,從大出發地大目的地和越洋航線就會需要A380這樣的巨飛機,一次過把乘客搬送,解決大機場起降時間帶問題。

雖然這場空巴槓波音秀倒很好看,可是他們現在拿全世界來賭來較量有甚麼後果可不能保證。如果世界航空業從現在「進化」到波音模式之間就只會強逼航空公司同時買下A350和787這兩個「天敵」。

晚上三時多,外面還下住暖空氣和冷鋒鋒面交接產生的雨。我從小就很喜歡的深夜寂靜,總是覺得那是讓我靜下來想東西和完成作業和工作的時間。又因為本身自己很愛下雨,尤其是覺得風外的冷風和雨水很合襯的。所以都故意把筆電搬到窗前,可吹吹風,順到讓電腦都透透氣。

雖然明知道白天又得有陣子睡了,可是躺在床上都睡不了,心癢癢就去碰一下airwaysim,順道吃一下在呆王買來的阿婆鐵蛋。

見到由自己基地城市東京去夏威夷Kona的乘客數就很懊惱,心想:這下子該怎樣處理好咧?0

在game world 開始的時候,基於航空公司運作的成本考量和機形統一性。於是就選擇了空巴的A320 family和A330/340 family。可是,要對付二百多座的路線基本上是全無對策。因為自社的客艙設置來講,最接近的只有A340-200,F6 C16 Y243。或者是C6 Y 168的A321,可是A321跟本航程不及,故此作罷。在幾次的路線調查都見到歐洲,比如說是馬賽或者是里昂都有差不多的客量。所以腦中就浮起了採購的念頭,看看有甚麼適合的機種可以應付。於是乎就即時想起了 – Airbus A310 和 Boeing 767-200。

說實的要買Airbus A310,小的可會第一個拒絕。因為Airbus A310純粹只為客量而設計的飛機,背後的油耗可不能看小。而且在1992年一開始的時候都選了Airbus 的「3代客機」作為主軸,沒道理又要我買AB6水平的飛機吧。在真實世界實績可以見到的是,Airbus A310在1997年之後都再沒有接過訂單,雖然airbus 在2006年才決定讓它跟A300一起停產,可是現在game world到了1999年,要買都不是時候了吧?好,另一個選擇767就只怪它在敝社來講生不逢時。

要是當初我這個作為社長的選了波音作主軸,現在可沒有問題可以安心的。因為在波音的產品系列當中,應對不同市場的確波音的靈活性很高。比如說737NG都有-600/-700/-800/-900這四個版本。其中-600和-900各有取代737-200/757-200的任務,而-700/-800就的確大派用場。至於中客量市場方面,767-200/-300就肯定包辦沒問題。不過就算我選了波音為主力,為甚麼我在差不多21世紀還要買一架1982年的飛機呢?維護成本又會是多小呢?難道要我求救於麥道?拜託,三顆發動機的油耗和零件儲存等該夠我受了。雖然我是奇異派(GE發動機派),MD都很好人的給了我們GE-CF6,可是三發飛機都經已過時了吧...

好,於是跟據之前的事業計劃,最適合機型該會是787。不過...787目前已知最快都會是2010年才可以交機。那你會問:哦,那現實世界,這些市場是怎樣處理的? 跟據日航的實績,「最有效的方法」是讓C30 Y207 config的767空起座位來。或者大家常搭機出國旅行都會看到飛機空空的。或者又會有人告訴我:那,辦航空公司不是賺定了,做甚麼生意都一定會有。可是,每一部飛機都有一個稱為break-even的「定律」。就是跟據營運成本,飛機一定要載滿多小百分比的客人才可以剛好不賠錢甚至有錢賺。當然,經濟在正常時,要達成break-even率或者不難;可是,現在快911和高價高峰期了,我還可以冒險租A310到有787為止嗎?

在油價高騰時期,華航的A340-300曾經要搭乘率在104%才可以break-even!難道我現在連飛機都要像火車一樣推入乘機嗎?為路線空住座位賠錢的實例就有日本航空放在大家面前,我可想等到787的出來....

New domestic flights bound for the heartland of Japan

After the last flight of McDonnell Douglas DC-10 aircraft yesterday, every flight of Himawari Airlines are factory-new planes. Himawari Airlines long term development planning – international October 12, 2009

International Market

The airline start international routes at very early stage and have very well revenue. From the handover of Japan National Airways, the company received 2 Boeing 707 and 3 McDonnell Douglas DC-10 aircraft. At the same time, the company put massive new aircraft into it’s routes and finally replaced all JNA aircraft within 3 years. Himawari Airlines selected Airbus families as their main role aircraft in order to have lesser operation cost and fuel burn and well fleet commonality. But the aircraft offered lesser seat compare with Boeing 747 and 777 under premium seat configuration house policy.

International market are divided by continent.

Asia

Asia international routes are most challenging part to the company. As there have not much pax demand as much as european countries and America. But competitors could not avoid. On the routes to Asia big cities, flights with under-break even load factor are normal. The company started China short haul routes a year after Himawari Airlines established. The early starting time avoided direct competition, also insisting “one more stop after destination” policy are keys to lead success of those route. Moreover, marketing are necessary.

For other East Asia big cities like Taipei and Seoul, the company can co-ordinate prices with Blueskies alliance members, therefore load factor are always grantee . For other Asia big hub cities, the company decided to use Airbus 330 aircraft to complete those routes after the plane finished long haul flights. That can maximize plane usage and decrease pressure to having new planes as the production line has already core lock for years. For big airports of China, due to agreement with PRC government, the company will only put Airbus A321 aircraft to Beijing and Shanghai routes. Also, this is a key point to stable load factors. This operation will be “duplicated” on Hong Kong, Macau, Guangzhou, Shenzhen and Kaohsiung routes to ROC. This plan will be verified  once Airbus published their A321-200.

In addition, the company will order more Airbus A320 to fulfill other Asia cities and countries like Nepal and India. These potential market cannot be ignored and neglected.

The company should will also increase Airbus A330 with H33 config to serve Maldives and Sri Lanka Routes.

Europe

Europe routes have massive demand and lesser competition at all. Beside well-known cities, the company intended to operate new flights to other European airports that have well demand too. Our focus point will be put on to Germany. Dusseldorf, Berlin, Munich, etc. will be next developing target. Although competitors like JapanLines may opened such kind of routes, however excellent services provided by Himawari Airlines can attract passengers to board. If JapanLines used smaller planes to occupied those routes, “up-graded 777″ will be used in order to have more luxury cabin to serve passengers. Besides these, all european routes should be flying with Airbus A330. Airbus A340 will not be recommended at all because of it’s fuel efficient. As the comapny offered all brand new Airbus planes at early times, these airbus will not suitable to fly starting from year 2012-2015. Therefore, replacement is a must. For this issue, Boeing and Airbus offered their latest product Airbus A350 and Boeing 787 aircraft. After some comparison, Airbus 350 and Boeing 787 are also suitable for European routes. Different from the long maintained policy, both Airbus 350 and Boeing 787 will be put onto European routes. A350 will replace the position of A330, and Boeing 787 will put onto second string European airports due to seat number.  Unfortunately, due to design modification of A350 XWB. Airbus can only provide first A350-900 at late 2013 and early 2014. At that point, our first lot of A330 already unflyable, so the company may need to put Boeing 787 first into second string European airports first to move out newer A330 on those route and put them into first battlefield in Europe. Also, Boeing intend to have lesser seat on 787 because they believe people will seat on a more small plane and travel directly to destinations rather than board a big aircraft and travel from hub to hub, therefore we would put focus on this point..

US

US routes are one of the key parts of Himawari Airlines. From the very beginning, American routes were running by Airbus A340-300 because of it’s range and capacity. Although Airbus A340-300 mainly served US east coast route that can gain well profit, but fleet commonality is a problem due to French CFM engines. Therefore the company will arrange Airbus A330 aircraft on west coast route as possible. Moreover, due to huge C and F demand on the route to SFO and LAX, Boeing 777-300 will be introduced to serves these two routes. We estimated at least 50 of 77W will be needed in long term, and these aircraft will serve east coast also Caribbean sea routes from 2004/5/6 – 2019. Then, all flights to US will operate by Boeing 777.

Australia

Situation of Australia market is complicated. Although passengers demand are able to fill a Boeing 747. But under multi competition, only these markets can only use aircraft like Airbus A330-200 or Boeing 787-8 to serve. Therefore Australia market are recommended to treat them as aux routes of Airbus 340-200 on scheduling. When Airbus 340-200 being replaced, the only way is to switch back to Airbus A330 before Boeing 787-8 in service.

Africa

The company has launched Safari Jet service from year 1996. Because of range limitation, these routes can only put Airbus A340-200. After Boeing launched next generation 777 products, these route proposed to use 777-200LR to replace all CFM engine Airbus. But 77L aircraft are flying with high operation cost and low seat capacity. Therefore higher operation cost were expected. The only way to slove this problem is to replace 77L with Boeing 787-8.

South America

Same as Carribean Sea and Africa routes, range limitations are only excluded on Airbus 340-200 aircraft in early stage. Although 77L aircraft flying with higher operation cost, but the plane can also reduce all technical stop and changing those flights to non stop flights. In high fuel prices stage, lesser unprofiable technical stop can save up much more sending. The planes also contribtuing to the company on the fleet commnality issues. As the distance from Tokyo to South america had already over 8000nm, neither Airbus A350 and Boeing 787 can reach. So 777-200LR service will remain. Extend lease and purchasing the remaining 77L must be conducted after year 2011.

Himawari Airlines long term development planning – domestic October 11, 2009

Introduction

This is a long term development plan of Himawari Airlines. Himawari Airlines established after Japan Nation Airways, JNA privatization and serve mainly long haul routes and irreplaceable portion of domestic market. This plan will include business strategies from year 1995 to year 2019, which included a very long period but with very realistic information and statistics to ensure the reliability of this plan.

Market analysing

After the Japan National Airways privatized, JapanLines and Coda Group Moe Airlines is sharing the same base of Himawari Airlines. JapanLines and Himawari Airlines grew very successful at the every beginning, however Coda Group Moe didn’t expand much so it’s impossible to affect the current situation. Even Coda Group used up all of it’s funds to order brand new aircraft, all production lines besides Russian-made aircraft were core lock already.

Besides domestic market and China short haul lines, Himawari Airlines have no monopoly routes. Therefore competition are everywhere. To ensure Himawari Airlines can against competition, lower the cost as much as possible is necessary to do.

Actions

Due to the competition situation mentioned above, the company can only choose low fuel burn aircraft, low leasing cost aircraft and high fleet commonality engines.

Domestic market

The airline provided perfect connection service starting from Narita Aiport and one more stop after reached the destination.

Starting from year 1992, the airline first to have Fokker aircarft to serve domestic routes with about 100pax demand. The Fokker aircraft estimated retire at year 2005 when the first EMB195 aircraft arrived upon order. Common region jet only have 10-year-life due to huge number of landings and pressure cycle in short runways. Therefore the company estimated EMB195 aircraft will be retired also at year 2015-2016. In order to meet the requirement of increasing passenger demand, currently the proposed Bombardier C-series would be a suitable aircraft with advance avionics and composite material. However, Bombardier C-Series only provides PW Engine that the company have never used on any main role planes.

The company also operates French regional turboprop ATR72 and high speed turbo prop Saab2000 starting from year 1996 and 1995. The Aerospatiale aircarft provided 44 seats and Saab aircraft provided 58 seats with jet speed and climb rate.

Although turboprop aircraft can provide excellent services in very environmental friendly way as the jet speed turboprop aircraft were all equipped with active noise canceling, the company would replace them all by jet because of fleet commonality and passengers reputation.

But in short term, Bombardier Dash-8-Q400 are perfect replacement of saab2000. Dash-8-Q400 can hold up 68 pax in std config and flying with jet speed under active noise cancelling system operating. According to experience, American passengers complained narrow seat pitch on saab2000 and the 58 seat aircraft could not serve all existing demand. But the company have to caution the actual demand after 911 although ~70 pax demand were already built up by social enviroment and “connection network” service. Also, the company have to consider if the demand of passengers are enough and deserve for renting Q400 a/c during year 1999/2000 – 2005.

For the ATR42-500 aircarft, they are currently serving routes that have 38-48 seats market. As the demand are various, a suitable plane is hard to find.

The replacement program will be executed when the order of Embraer aircraft was made. The order will include EMB-195 for Fokker 100 replacement, EMB-170 for Saab2000/Q400 replacement and finally EMB-145 for ATR42 aircraft replacement. The company will need half number of ATR42 fleet, that means 7 EMB145 jet aircraft in rough estimate.

Besides Bombardier C-Series aircraft were planned to replace EMB-195 aircraft, Mitsubishi MRJ aircarft are suitable to replace EMB170/145 aircarft. As Embraer offered different avionics and engines between 145 and 170 family due to development era, the new MRJ can replace them all by same type rating and maintence way. As more ATR-class routes will have much more demand that even reached Q400 level, meaning more MRJ70 will be needed. However, like Bombardier C series, MRJ planes only providing PW1000G gear turbofan. But once C-serices in service, fleet commonality will no longer be a prolem although EMB planes were equipped GE-CF34 engines. And discounts must be offered by Mitsubishi.
